What\u2019s happening now is more consequential: cloud has become a <strong>concentrated utility<\/strong>, and most enterprises are quietly becoming tenants in three privately-owned empires. <\/p>\n\n\n\n<p class=\"wp-block-paragraph\">In <strong>Q4 2025<\/strong>, global cloud infrastructure services reached <strong>$119B in quarterly revenue<\/strong>, up about <strong>30% year-on-year<\/strong>\u2014and the growth engine wasn\u2019t migration, it was <strong>GenAI demand<\/strong> and AI-specific consumption.<br>And as that market accelerates, it\u2019s not spreading out\u2014it\u2019s tightening at the top: AWS, Microsoft, and Google captured roughly <strong>two-thirds<\/strong> of global cloud infrastructure spend. <\/p>\n\n\n\n<p class=\"wp-block-paragraph\">This is not an accident. <\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p class=\"wp-block-paragraph\">This is what mature platform markets do: they stop competing on \u201cfeatures\u201d and start competing on <strong>gravity<\/strong>. <\/p>\n<\/blockquote>\n\n\n\n<p class=\"wp-block-paragraph\">The game has moved from adoption to power dynamics. <\/p>\n\n\n\n<h2 class=\"wp-block-heading\">1) The Cloud Market Is a Three-Horse Race<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Cloud adoption didn\u2019t \u201chit a wall.\u201d It hit a ceiling of <strong>easy productivity<\/strong>.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">For most enterprises, cloud has largely plateaued in terms of migration-driven gains. The first wave delivered obvious wins\u2014provisioning speed, elastic capacity, reduced data-centre friction. That part is done. What remains is the expensive, unglamorous work: operational discipline, governance, FinOps, platform engineering, and measurable outcomes\u2014not more lift-and-shift theatre. <\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And while productivity gains get harder, cloud power gets simpler: <strong>three vendors dominate the infrastructure substrate of modern enterprise IT<\/strong>.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Market tracking for <strong>Q4 2025<\/strong> shows the \u201cBig Three\u201d holding roughly <strong>two-thirds<\/strong> of cloud infrastructure services: AWS at about <strong>28%<\/strong>, Microsoft around <strong>21%<\/strong>, and Google Cloud around <strong>14%<\/strong>\u2014with the remainder split across Alibaba, Oracle, IBM, and the long tail.<br>Synergy\u2019s reporting emphasises the structural picture: AWS  +  Microsoft  +  Google together represent about <strong>two-thirds of enterprise spend<\/strong>, and GenAI has pushed the market \u201cinto overdrive.\u201d <\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That concentration changes the meaning of \u201ccloud strategy.\u201d It\u2019s no longer <em>\u201cShould we adopt cloud?\u201d<\/em> It\u2019s <em>Which empire do we standardise on\u2014and what do we lose by doing so?<\/em> <\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p class=\"wp-block-paragraph\">When two-thirds of the market sits in three hands, \u201ccloud strategy\u201d becomes less about architecture and more about how\u2014and how deeply\u2014you accept vendor gravity and lock\u2011in. <\/p>\n<\/blockquote>\n\n\n\n<h2 class=\"wp-block-heading\">2) Supercloud Is a Nice Idea. Hyperscalers Prefer Gravity.<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">You\u2019ll see <em>Supercloud<\/em> referenced in industry literature: an abstraction layer above providers, promising portability, unified control, and the comforting illusion of neutrality. Nice idea. Wrong incentive structure.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Hyperscalers aren\u2019t neutral roads. They are <strong>destination economies<\/strong>\u2014and they behave like it.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">In a market this concentrated, providers don\u2019t win by enabling easy exit. They win by increasing switching costs and making your next decision feel \u201cobvious\u201d inside their ecosystem\u2014especially when GenAI is accelerating spend and tightening dependence on platform-native services. <\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The lock\u2011in playbook doesn\u2019t even need to be sinister. It can be mundane, incremental, and spreadsheet-approved:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Reservations and committed-use discounts<\/strong> that reward multi\u2011year dependency and punish migrations. <\/li>\n\n\n\n<li><strong>Managed services that are \u201ctoo good\u201d<\/strong> relative to self-managed options\u2014until your architecture becomes inseparable from proprietary control planes.<\/li>\n\n\n\n<li><strong>Integrated identity, security, observability, and data platforms<\/strong> that collapse toolchains into one vendor.<\/li>\n\n\n\n<li><strong>Industry clouds and vertical solutions<\/strong> that embed \u201cbest practice\u201d directly into vendor-specific primitives\u2014so your compliance and process maturity become provider-shaped. <\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">These aren\u2019t edge cases. They\u2019re standard operating procedure\u2014because they work.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And they work because the harsh truth is economic: it often costs more to avoid lock\u2011in than it takes to justify a positive multi-cloud business case. If portability is the goal, you pay for it in overhead created by the abstraction layer, duplicate tooling, operational overhead, constrained architectures, or lowest-common-denominator designs that nobody loves and few teams sustain. <\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So most organisations do the rational thing. They take the discounts. They adopt the native services. They lean into the ecosystem. And they accept the dependency\u2014because the spreadsheet says it\u2019s responsible and the market is structured to reward exactly that behaviour.<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p class=\"wp-block-paragraph\">This isn\u2019t poor architecture. It\u2019s the market working as designed.<\/p>\n<\/blockquote>\n\n\n\n<h2 class=\"wp-block-heading\">3) \u201cOn\u2011Prem Is Dead\u201d Is Lazy Thinking. But So Is \u201cCloud Is a Scam.\u201d<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Cloud can dominate a market and still fail to dominate <strong>physics, regulators, latency, and predictable unit economics<\/strong>\u2014which is exactly why on\u2011prem refuses to die. <\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The data doesn\u2019t support either extreme. Uptime Institute\u2019s Global Data Centre Survey reports 55% of workloads are now off\u2011premise, implying roughly ~45% remain on-prem\/private<strong> environments,<\/strong> depending on how respondents classify \u201coff\u2011prem.\u201d<br>At the infrastructure-capacity level, Synergy shows on\u2011prem data centres down to <strong>~37% of global capacity<\/strong> as hyperscale and colocation expand\u2014dramatically lower than historical levels, but still nowhere near \u201cgone.\u201d <\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So yes: on\u2011prem is shrinking as a share. But no: it isn\u2019t collapsing as a category.<br>And the reason is simple: enterprises aren\u2019t sentimental. They keep what works where it must.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Why On\u2011Prem Persists (Because Reality Has Requirements)<\/h3>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Security &amp; compliance (control beats abstraction when risk is asymmetric)<\/strong><br>Private cloud is increasingly treated as a strategic equal to public cloud, driven by cost predictability, GenAI requirements, and trust in security\/compliance delivery.<\/li>\n\n\n\n<li><strong>Latency &amp; edge reality (round\u2011trip time is not a negotiation)<\/strong><br>2026 outlooks describe hybrid portfolios as the default: enterprises blend on\u2011prem, colocation, hyperscale and edge because sensitive and latency-critical workloads don\u2019t tolerate distant regions.<\/li>\n\n\n\n<li><strong>Cost predictability (variable pricing is a feature until it becomes a board problem)<\/strong><br>Private cloud is increasingly preferred for AI model training\/tuning\/inference, where consumption volatility and governance risk make \u201ccloud-first\u201d financially fragile.<\/li>\n\n\n\n<li><strong>Legacy &amp; risk concentration (\u201clift-and-shift\u201d often just relocates the invoice)<\/strong><br>Gartner explicitly flags cloud dissatisfaction from unrealistic expectations and suboptimal implementation\u2014exactly what you get when legacy systems are moved without genuine modernisation. <\/li>\n<\/ul>\n\n\n\n<h3 class=\"wp-block-heading\">The part people miss: \u201cOn\u2011prem\u201d in 2026 often means <strong>Private Cloud<\/strong>, not \u201cOld Servers\u201d<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Modern on\u2011prem is increasingly private cloud with cloud-like operating models\u2014automation, self-service, consumption-style procurement\u2014not a museum of ageing hardware.<br>Even Synergy\u2019s capacity analysis reinforces that while on\u2011prem share is shrinking, absolute enterprise capacity can remain relatively stable because the total pie is growing\u2014hyperscale grows faster, but enterprise footprints don\u2019t evaporate overnight. <\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So the honest framing isn\u2019t \u201ccloud vs on\u2011prem.\u201d It\u2019s this: enterprises are becoming <strong>hybrid by design<\/strong>\u2014placing workloads where constraints dictate, not where vendor marketing points. <\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And this is where the narrative turns: if cloud strategy is now platform dependency and infrastructure strategy is constraint management, the real fight isn\u2019t compute.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">It\u2019s <strong>data<\/strong>\u2014what it\u2019s worth, where it can live, and who gets to touch it.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">4) GenAI Arrived: Overpromised, Undermeasured, and Now Non\u2011Optional<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">GenAI didn\u2019t arrive\u2014it detonated. And it arrived wrapped in overpromised narratives: chatbots sold as transformation and demos mistaken for strategy.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">But hype cooling doesn\u2019t mean retreat. It means reality has arrived: governance, cost, workflow friction\u2014and the uncomfortable question nobody wants to answer: <strong>where is the measured productivity?<\/strong> <\/p>\n\n\n\n<p class=\"wp-block-paragraph\">HBR\u2019s point is blunt: companies rarely realise significant value immediately. Many see an initial productivity dip before gains\u2014a <strong>productivity J\u2011curve<\/strong>\u2014and the only way through it is disciplined organisational experimentation, not vibes-based rollout theatre.<br>Translation: most organisations are deploying GenAI faster than they can measure it. <\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And leadership still doesn\u2019t automate.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">In HBR\u2019s interview with McKinsey\u2019s Bob Sternfels, he highlights what GenAI isn\u2019t good at: <strong>aspiration<\/strong>, <strong>judgment<\/strong>, and <strong>truly novel thinking<\/strong>. He reinforces the same McKinsey thesis: GenAI can draft, code, summarise and accelerate\u2014but it can\u2019t set aspiration, make tough calls, build trust, or generate truly new ideas. <\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So yes\u2014we\u2019re in the slope of disillusionment. But no\u2014this doesn\u2019t go away. It becomes baseline. Then it becomes infrastructure. And then agentic patterns push it from \u201cassistive\u201d to \u201cactive,\u201d whether governance is ready or not. <\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Which brings us to the part most technology narratives skip: how the big models were created\u2014and what happens when the fuel runs out.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">5) Scaling Laws Built the Big Models. Scarcity Will Decide What Comes Next.<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Let\u2019s step back.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Big language models were created by throwing enormous quantities of compute and enormous quantities of data at training runs, guided by empirical scaling laws. Scaling laws made brute force rational: more compute + more data = more capability\u2014until the inputs stop scaling. <\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That\u2019s why AI has become a data-centre supercycle: 2026 outlooks describe power constraints, new facility designs, and AI-driven demand reshaping infrastructure economics.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The new trinity is unavoidable: <strong>hardware, energy, data<\/strong>. <\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And here\u2019s the quiet constraint that changes the endgame: high-quality training data is finite.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Epoch AI\u2019s analysis (and the associated paper) estimates the effective stock of high-quality public human text and argues that\u2014if trends continue\u2014frontier training will approach fully utilising that stock <strong>between 2026 and 2032<\/strong> (earlier under more aggressive assumptions).<br>Nature has highlighted the same looming constraint: developers are \u201cpicking the Internet clean,\u201d and rights-holder crackdowns tighten access further. <\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Could we just repeat the data? Only for a while.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Research on data-constrained scaling shows repetition can yield diminishing gains up to a point, but beyond that, the marginal value of additional compute collapses toward zero. <\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So what happens when \u201cthe Kraken\u201d runs out of new data to ingest?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Two things:<\/p>\n\n\n\n<ol class=\"wp-block-list\">\n<li>Synthetic data becomes unavoidable, and<\/li>\n\n\n\n<li>Advantage shifts away from \u201cwho has the biggest model\u201d to who has the best <strong>data, rights, feedback loops, and governance<\/strong>\u2014the things competitors cannot download. <\/li>\n<\/ol>\n\n\n\n<p class=\"wp-block-paragraph\">And that takes us to the future state.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">6) The Future State: <strong>Data Battles<\/strong><\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">This is where the next decade actually lives.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">As foundation models diffuse and capability becomes commoditised, the durable advantage is no longer model weights. It\u2019s proprietary data you legally control; governance, lineage and quality at scale; feedback loops that convert operations into learning; and the ability to deploy AI where the data is\u2014across hybrid, edge and cloud. <a href=\"https:\/\/arxiv.org\/html\/2211.04325v2\">[arxiv.org]<\/a>, <a href=\"https:\/\/www.deloitte.com\/us\/en\/insights\/industry\/manufacturing-industrial-products\/2025-smart-manufacturing-survey.html\">[deloitte.com]<\/a><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Gartner\u2019s cloud trend work warns of growing dissatisfaction driven by unrealistic expectations and uncontrolled costs\u2014signals that the \u201cjust move to cloud\u201d era is over.<br>Meanwhile, cloud-market acceleration is being driven by GenAI workloads, intensifying competition among the top providers and deepening platform dependence. <a href=\"https:\/\/hyscaler.com\/insights\/cloud-repatriation-the-strategic-shift-in-it\/\">[hyscaler.com]<\/a>, <a href=\"https:\/\/www.statista.com\/topics\/6198\/it-budgets-and-investments\/\">[statista.com]<\/a> <a href=\"https:\/\/www.statista.com\/topics\/6198\/it-budgets-and-investments\/\">[statista.com]<\/a>, <a href=\"https:\/\/www.asianfin.com\/news\/259398\">[asianfin.com]<\/a><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Put plainly: the old battle was infrastructure. The new battle is <strong>control of data gravity<\/strong>.<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Who controls the data?<\/li>\n\n\n\n<li>Where is it allowed to live?<\/li>\n\n\n\n<li>Who is permitted to train on it?<\/li>\n\n\n\n<li>Who pays to move it?<\/li>\n\n\n\n<li>Who carries liability when it leaks or drifts?<\/li>\n\n\n\n<li>Who can prove provenance when regulators and courts come asking? <\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">In a world where the Big Three already hold about two-thirds of cloud infrastructure spend, the strategic question becomes less about vendor features and more about where your data becomes trapped\u2014economically, legally, and operationally. <\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That is the real lock\u2011in of the AI era.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Not compute. Not Kubernetes. <strong>Data<\/strong>.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">7) The Next Curve After Data Battles: GenAI Commoditisation \u2192 Junk<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Now the uncomfortable part.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">When the marginal cost of generating \u201ccontent\u201d collapses, the first-order outcome is not a renaissance. It is <strong>oversupply<\/strong>\u2014and oversupply destroys signal.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Music is the early warning. Platforms are already dealing with floods of AI-generated tracks, spam, impersonation, and discovery systems that users no longer trust.<br>Reports describe massive removals of suspected AI spam and deceptive uploads as content farms collide with streaming incentives. <\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Translate that pattern to enterprise knowledge work, and the hazard is obvious:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>more documentation, less reliability<\/li>\n\n\n\n<li>more summaries, less understanding<\/li>\n\n\n\n<li>more \u201cideas,\u201d fewer original insights<\/li>\n\n\n\n<li>more automation, more noise <\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">And there\u2019s a second-order problem: as the world fills with machine-generated text, models trained on that output risk feeding on their own exhaust\u2014recursive imitation that degrades signal over time. Data scarcity pressures already push us towards synthetic data; the risk is that synthetic becomes the dominant substrate.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The endpoint is not \u201csmarter everything.\u201d It\u2019s the commoditisation of generation and the devaluation of meaning.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">In other words: <strong>junk<\/strong>.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Not because the models are weak\u2014but because incentives reward volume, not truth; speed, not judgment; output, not understanding. <\/p>\n\n\n\n<h2 class=\"wp-block-heading\">8) The Real Risk: Not That AI Gets Smarter\u2014That People Get Lazier<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">We\u2019re still amazed by GenAI capabilities and still not fully sure how to evaluate them properly. HBR\u2019s call for disciplined experimentation exists for a reason: organisational impact is hard to measure, and early productivity dips are common.<br>And leadership remains stubbornly human: aspiration, judgment and truly novel thinking don\u2019t come from predicting the next likely token. <\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So the long-run danger is not simply \u201cAI replaces jobs.\u201d It\u2019s that cognitive offloading becomes default, and scarce human skills atrophy\u2014making it harder to generate truly new ideas, harder to reason about causality, and harder to set direction when the map is unclear.<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p class=\"wp-block-paragraph\">Some people will keep sharpening skills. Most won\u2019t.
